Quick answer: the earliest reliable sign is not a symptom, it is the disappearance of recovery — weekends that no longer restore you. Around it, three measurable things tend to drift first: sleep timing gets later, sleep gets shorter, and heart rate variability falls. Cynicism about the work arrives next. Reduced performance arrives last, which is why waiting for it is a bad plan.

Burnout has a public image problem. The version people picture — someone unable to get out of bed, signed off for six months — is the endpoint, not the process. By the time that image fits, the useful window for cheap intervention has been closed for a while.

The World Health Organization classifies burn-out in ICD-11 as an occupational phenomenon resulting from chronic workplace stress that has not been successfully managed, described along three dimensions: energy depletion or exhaustion, increased mental distance from the job (or cynicism about it), and reduced professional efficacy. The word "chronic" is the operative one. Something has been accumulating for months, and it has been leaving traces the whole time.

Signs in the order they appear

1. Recovery stops working

This is the first one, and it is the one people explain away. A weekend used to reset you; now Monday feels the same as Friday. An evening used to shed the day; now the day follows you into bed. Nothing is dramatic enough to mention out loud, which is exactly why it slides past.

The useful question is not "how tired am I?" but "how much does rest give back?" A person under heavy but survivable load recovers on days off. A person heading toward burnout does not, and the deficit compounds week over week.

2. Sleep drifts before it shortens

Bedtime slides later first — the hour after everyone else is asleep is often the only hour that feels like your own. Then total time drops. The joint consensus of the American Academy of Sleep Medicine and the Sleep Research Society is that adults should sleep seven or more hours per night on a regular basis, and that regularly sleeping less is associated with adverse health outcomes.

Evening screens make both worse. Light-emitting screens used before bed suppress melatonin, delay the circadian clock, lengthen the time it takes to fall asleep, and reduce next-morning alertness. 3. Heart rate variability falls, resting heart rate creeps up

A systematic review in PLOS ONE found that job stress and burnout are associated with reduced heart rate variability, specifically lower parasympathetic (vagal) activity — the branch of the nervous system responsible for the brakes rather than the accelerator.

Two cautions. First, this is a group-level association, not a diagnostic test: no HRV number tells you that you are burning out. 4. Cynicism arrives

The second WHO dimension — mental distance from the job, negativism, cynicism — usually shows up after the body has already started complaining. It sounds like flatness about things you used to care about, irritation at requests that used to be routine, and a running internal commentary about how pointless it all is. People tend to read this as a personality change or a bad team. Often it is a load signal.

5. Efficacy drops — last

Output holds up for a long time because effort compensates for capacity. That is precisely the trap: the metric your employer watches is the last one to move. When work starts genuinely taking longer, quality slips, and small decisions become hard, the process is already well advanced.

Individual signals do not exist in a vacuum. A systematic review with meta-analysis in BMC Public Health found that low workplace support and low job control are associated with burnout symptoms, and that job support is protective against emotional exhaustion. Two people with identical sleep and identical hours can be on completely different trajectories because one has autonomy and a manager who absorbs shocks, and the other does not.

Hours matter too, and they matter more than most people admit. WHO and ILO joint estimates associate working 55 or more hours a week with an estimated 35% higher risk of stroke and 17% higher risk of dying from ischaemic heart disease compared with 35–40 hours.
